How Lagos Hotels Can Win Back Direct Bookings From OTAs in 30 Days

Most Lagos hotels lose 15 to 25% of every booking to OTA commissions. Here is a practical 30-day roadmap to start cutting that dependence using tools you already have access to.

How Lagos Hotels Can Win Back Direct Bookings From OTAs in 30 Days

If your hotel is on Booking.com or Jumia Travel, you're paying 15 to 25% commission on every room they send you. On a ₦30,000 room night, that's ₦4,500 to ₦7,500 per booking. Over a month of 60% occupancy across 20 rooms, you're handing ₦1.6M to ₦2.7M to an OTA that doesn't know your guests, doesn't care about your margins, and can delist you any time.

The goal isn't to quit OTAs overnight. It's to reduce your dependence on them so you're not working for them.

Here's a practical 30-day roadmap.

Week 1: Audit your current Google presence

Google Business Profile is the highest-leverage free channel available to a Lagos hotel right now. When someone searches for a hotel in your area, GBP listings appear before OTA results in many queries. If your profile is incomplete, you're invisible where you could be winning for free.

What to check:

  • Is your profile claimed and verified?
  • Is your booking link pointing directly to your site (not an OTA)?
  • Do you have at least 20 high-quality interior and exterior photos?
  • Are your hours, phone, and address 100% accurate?
  • Have you responded to at least your last 10 reviews?

Most Lagos properties fail on 3 or more of these. Each gap is a lost direct booking.

Week 2: Optimize your Google Business Profile

Once you know the gaps, fix them in priority order.

The biggest leverage points:

  1. Set a direct booking link in your GBP profile pointing to YOUR booking page, not an OTA.
  2. Write a keyword-rich description that includes your neighborhood, your facilities, and the types of guests you serve.
  3. Upload at least 30 photos covering rooms, common areas, exterior, and dining. Properties with more photos get significantly more profile views.
  4. Respond to every review within 48 hours. Google's algorithm rewards engagement, and guests read responses.

Week 3: Install a commission-free booking engine

A direct booking link is useless if it leads to a clunky site with no booking capability. Guests who can't book online in under 2 minutes go back to Booking.com.

QloApps is an open-source hotel management and booking system you can install on your website at no commission. Guests select rooms, dates, and pay you directly. No OTA in the middle.

Setup is a one-time project. Once it's live, every booking through it saves you the OTA commission percentage.

Week 4: Measure, adjust, promote

Once the booking engine is live:

  • Add a "Book Direct and Save" prompt to every OTA listing (most platforms allow this in the property description).
  • Train your front desk to ask every guest how they heard about you and to mention your direct booking site at checkout.
  • Respond to reviews and use them to identify what guests value most, then feature that in your GBP posts.

Track your direct-booking rate monthly. Most properties see meaningful movement within 60 to 90 days of a clean GBP setup plus a working booking engine.

The bottom line

OTAs aren't going away. But right now, you're likely paying for guests who could find you directly on Google if your profile were optimized. That's the gap to close first.
